WANT TO BUY AND OPERATE A BUSINESS?

A great business isn't always a great business for you.

What needs to be true about your financial outcomes, your work, your time, and your responsibilities for business ownership to work for you?

How do you use your answers to guide your acquisition decision?

By applying the Operational Reality Standard™ (ORS™) you translate what you want from owning your business into a personalized decision standard.

Use your standard to assess whether acquisition opportunities align with what you need ownership to deliver.

Ready to explore how to create and use your personalized decision standard?

Knowing why you want to buy is only the beginning.

How will you recognize an opportunity that can deliver what you need from ownership?

Once a particular business catches your attention, its financial appeal, growth potential, and how it is marketed can start to shape what you’re willing to accept.

When you are clear about what ownership needs to deliver, you have a reference point for focusing your search, assessing opportunities, and identifying what you still need to find out before deciding how to proceed.

What does owning the business need to look like for you?

The ORS™ provides a structured process to uncover the necessary conditions that define what ownership must deliver for you to be satisfied with the outcome.

Turn what you need from ownership into a clear standard.

During a focused Requirements Definition Day, you'll be guided through a systematic process to uncover what you need from business ownership, clarify what is genuinely necessary, and define the necessary conditions that form your personalized standard.

Explore what you mean

Explore what lies beneath aspirations like “I want freedom” or “I want to lead” to clarify what they mean for your working life, financial circumstances, and ownership responsibilities.

Clarify what is necessary

Distinguish what ownership must provide for you to be satisfied from what would simply be desirable.

Put your necessary conditions into usable language

Express each necessary condition clearly enough that you can assess an opportunity against it and communicate your requirements to others.

Your Requirements Definition Day includes up to three hours of guided, one-to-one work, with pre-work completed beforehand and your ORS™ Decision Brief prepared and delivered to you afterwards.

The ORS™ process guides you through clarifying your standard. It does not determine whether a particular acquisition target meets it.

Your ORS™ standard: deeper than a list of must-haves, priorities, or preferences

A list can capture what you want without clarifying why it matters, whether it is genuinely necessary, or whether it describes an outcome you need rather than one possible way to achieve it. ORS™ explores these distinctions with you, so your standard reflects examined and confirmed requirements.

The ORS™ explores multiple dimensions of business ownership, including your financial outcomes, work, time, family life, and responsibilities as an owner.

Through this exploration, you'll uncover your standard: a set of necessary conditions that capture what ownership must deliver for you to be satisfied with the outcome.

During your Requirements Definition Day, we explore a range of areas, including:

Financial outcomes and exposure

Income, returns, and financial risk.

Work and role

What you want your work to look like.

Time and availability

Location and demands on your time.

Family and life outside work

How ownership fits into your life.

Ownership transition

Timing and handover expectations.

And more…

What makes a necessary condition different?

Within the ORS™, necessary conditions define the boundary of an acceptable outcome: what must be true for you to be genuinely satisfied, rather than simply getting by, tolerating what falls short, or choosing an option because it's better than the alternatives.

Each proposed necessary condition is examined to ensure it:

Faithfully captures what you mean

Is genuinely necessary

Defines the outcome, not a potential means

Can be checked against an opportunity

The conditions you confirm form your personalized standard: a clear reference point for checking whether an opportunity meets your requirements.

Receive one ORS™ Decision Brief. Use it in two ways.

Your ORS™ Decision Brief documents your standard: the necessary conditions explored, clarified, and confirmed with you during the ORS™ process.

Use your Decision Brief to:

▪️Assess opportunities for alignment with what you need from ownership:

Your Decision Brief gives you a standard to apply to the acquisition opportunities you consider.

Use it to identify which necessary conditions appear to be met, where there are gaps, and what you still need to understand before deciding whether or how to proceed.

Your Decision Brief will include your Necessary Conditions List and a Conditions-Options Comparison Matrix template, along with instructions for applying your standard.

▪️Communicate what you need from ownership:

Your Decision Brief documents what you need from business ownership and gives you a clear reference point for conversations with others.

Use it with professional advisors to explain your requirements, so their advice can address whether and how an opportunity could meet your requirements. Use it with a spouse, family member, co-owner, or investor to discuss what you need and how those requirements relate to the opportunity you're considering.

Your Decision Brief will include a Communication Blueprint, with guidance on explaining your requirements, why they matter to you, and what you need others to understand.

Is the ORS™ right for you?

The ORS™ may be a good fit for you if:

▪️You intend to buy a business you will operate personally.

▪️An attractive financial outcome matters but is not enough on its own.

▪️You're willing to examine and clarify what you need from ownership.

▪️You want a clear standard to guide your assessment of opportunities and conversations with others.

You don't need to have identified a target business. The ORS™ can be useful before you begin searching or during your search if your requirements for ownership remain unclear.

The ORS™ does not source businesses, assess whether a company is a good investment, calculate acquisition financing, provide financial, legal, or operational advice, or negotiate a transaction.

Frequently Asked Questions

Answers to common questions about the Operational Reality Standard™.

Who is behind the ORS™ and why did they create it?

The Operational Reality Standard™ was created by Dr. Ada Y. Barlatt, PhD, PEng, a former University of Waterloo engineering professor, award-winning researcher, and entrepreneur.

The decisions we make shape our lives and our happiness. Yet, when we're faced with a difficult decision, conventional wisdom often tells us to be realistic, pick our battles, or accept that we can't have everything we want. Sometimes, that advice can help us move forward. Other times, it can lead us to choose an outcome that doesn't give us what we really need to be satisfied.

The way you approach a decision influences the possibilities you see and how you judge them.

▪️Comparing pros and cons helps you weigh the perceived advantages and disadvantages of an option.

▪️Must-have and wish lists help you identify the attributes you're looking for in an option.

▪️Weighting criteria and scoring options helps you compare alternatives.

But how do you know these methods are directing your attention to what matters most? How do you know the options you're considering can deliver what you need to be satisfied with the outcome?

The Operational Reality Standard™ addresses these questions by providing a structured, rigorous, and practical way to identify what matters most to you in your decision.

Through guided exploration and discussion, you identify and clarify the necessary conditions that capture what the decision must deliver. Together, these conditions form a personalized standard you can use to evaluate options and explore other possibilities.

The decisions you make shape the life you live. What you choose matters. The ORS™ gives you a way to make those decisions with greater clarity, so you can identify and pursue options that deliver what matters to you.

Is the ORS™ AI-powered?

No. ORS™ is a human-guided process, not software. You work through it with a facilitator in a structured one-to-one session, held virtually or in person.

Is the ORS™ coaching?

No. The ORS™ is a structured requirements-definition process with a specific purpose: identifying what business ownership must deliver for you to be satisfied with the outcome.

You work with a facilitator to explore your ownership motivations and desires, clarify the needs they point to, and express your requirements as clear necessary conditions. These are documented in your Decision Brief, along with guidance for applying them to opportunities you consider and communicating them to others.

Is the ORS™ consulting?

No. The ORS™ helps you define your requirements. It does not recommend which opportunities to pursue or provide financial, legal, or operational advice.

Through the ORS™ process, you clarify your requirements. At the end of the process, you receive a Decision Brief documenting those requirements, so you can clearly communicate to your advisors what ownership needs to deliver for you. Their advice can then address whether, and how, an opportunity could meet your requirements.

Is it too late to use ORS™ if I’m already considering a business?

No. You can use the ORS™ to clarify your requirements even if you’ve identified a target business or are already moving forward with it. Your Decision Brief gives you a clear standard to apply as you continue evaluating the opportunity and discussing it with your advisors.

Do I need a business in mind?

No. You can apply the ORS™ to clarify your requirements before you begin searching or while you’re considering acquisition opportunities.

Will the ORS™ tell me whether to buy a particular business?

No. Through the ORS™ process, you clarify what you need from ownership. You use those requirements, together with relevant information and professional advice, to assess acquisition opportunities.

Can I use the Decision Brief if I am buying with someone else?

Yes. It can help you explain your requirements and discuss the other person’s needs. Your Decision Brief records only your requirements, not theirs.

How is this different from speaking with my accountant, lawyer, or other advisors?

Your accountant, lawyer, and other professional advisors provide analysis and advice within their areas of expertise. Through the ORS™ process, you clarify what you need ownership to deliver.

Your Decision Brief documents those requirements so you can clearly communicate them to your advisors. Their advice can then address whether, and how, an opportunity could meet your requirements.

It also gives you a consistent reference point for assessing opportunities as you work through the details.

The roles are complementary: the ORS™ documents your requirements; your advisors provide their own analysis and advice. You make the decision.

How do I get started with the ORS™?

Book an Ownership Requirements Scan to discuss your situation and whether the ORS™ is a good fit. Click here to select the date and time that works for you.

What happens after the Scan?

You’ll receive a summary of the findings and, where appropriate, suggested next steps. If the ORS™ is a good fit for your situation, we’ll discuss the Requirements Definition Day.

What does ownership need to deliver for you?

The Ownership Requirements Scan is an introductory conversation to discuss what you need from business ownership, identify where further clarity may be needed, and determine whether the ORS™ is a good fit for your situation.

After your Scan, you'll receive a summary of the findings and, where appropriate, suggested next steps.

The Scan does not assess an opportunity and it does not commit you to booking a Requirements Definition Day.
